Code review was manual and concentrated in two people. Pull requests waited days, deployments piled up at the end of the sprint, and the errors that reached production almost always came from style and security rules nobody had time to check.
We built an agent on Azure AI Foundry that analyses the static code of every pull request, checks it against the team's own rules, and returns a pass or fail with the specific reason. It runs as a pipeline step in Azure DevOps, before deployment.
The agent does not approve on its own. It flags what breaks an explicit rule and leaves design decisions to a human reviewer; it never merges without approval.
